Cullen Talley

I get $5M–$50M and $100M+ owners to the next level on purpose: predictable growth without more chaos, more hours, or more of you holding it all together. I built the 3D Momentum Model so your business finally runs on a system instead of on you.

Who Cullen works best with

Let me save us both some time: I'm not for every business. I work with a specific kind of owner.

I work best with owners of $5M–$50M and $100M+ companies who are genuinely great at what they do and have slammed into a level they cannot break through. Here's the picture I keep coming back to. As a kid I was obsessed with the space shuttle, I'd watch it launch and it was pure magic. But it takes one amount of propulsion just to clear the ground, and a completely different amount of lift to punch through the atmosphere and reach space. That's you. You got the thing off the ground, and that took everything. Now you're stuck at an altitude, $2M, $20M, twenty people, two products, pick your ceiling, and the lift that got you here will not get you through. That's not a flaw. That's physics. You need different propulsion. That's the entire job.

You're Cullen's kind of client if:

  • You're running a real company, $5M and climbing toward $50M, $100M, and beyond, with a team and real revenue, and somewhere along the way the business started running you.
  • You handed something off once, it blew up, you grabbed it back and swore never again, so now you're the bottleneck, and deep down you already know it.
  • You want a coach who's actually done it. Sat in the chair, made the money, felt the pressure. Not a theorist with a binder and a TED Talk.
  • You want the truth, even when it stings, and someone who's relentless about turning it into results.
How Cullen coaches
I built the 3D Momentum Model the whole firm runs on. So when we work together, you're not getting a slice of it, you're getting the person who designed the entire thing.

Here's the truth I've watched play out in hundreds of companies: the tactics that got you here are usually the exact things holding you back now. The systems, the workarounds, the "I'll just handle it myself", those saved you once. Be grateful for them. But they are no longer the answer. They've quietly become the prison bars, because you can only see through that one lens, and it's keeping you from seeing the better way. Helping you see the better way is what I do.

The way I do it is the 3D Momentum Model, the framework I built, and the one everything at EXM runs on. Picture a triangle, because the triangle is the strongest shape there is: hit one side with pressure and the force spreads across all three, and it holds. Your business is exactly the same under the weight of growth. Three sides: Direction (your compass, where are we going, and what does winning actually look like), Design (your map, the systems, rhythm, visibility, and tracking that turn strategy into repeatable results), and Dynamic (the foundation, your people, the trust, the accountability). All three have to be solid. The degree any one side is weak is the exact degree the whole thing is one big contract away from cracking.

Where I sit in the model: I'm passionate about the triangle, and I coach across each side to go straight to wherever your business is actually cracking. What I'll always bring: visibility and accountability, so growth stops feeling out of control. You don't have to let go of your business; you just don't have to do it anymore. Functional accountability, so the right people own the right things and you stop being the answer to every question in the building. And the boring engine underneath all of it, because micro commitments lead to macro results. It all serves one line I build everything on: from structure comes freedom.

Cullen’s background

I didn't learn this in a classroom. I learned it in the chair you're sitting in, and a few times, the hard way.

I'm Cullen Talley, the founder and visionary behind EXM. Helping owners grow with clarity and direction is the work I genuinely believe I was put here to do, but understand, I'm not coaching from theory. Between growing my own companies and walking alongside our clients, I've been in your shoes thousands of times: the chaos, the overwhelm, the hunger for more, and that quiet fear that you'll either never reach your potential, or you will, and you'll have sacrificed too much to get there. I know that one personally.

Here's the operator track record, because you should know exactly who you're trusting with your business. I was part of the small Firethorn startup team that was acquired by Qualcomm for about $220M. My role was helping prove the business model by closing top-100 bank deals, and I participated personally from an equity standpoint. I served as COO of a $20M company. Since 2019 I've trained hundreds of businesses on the EXM method, and the system I built now coaches over a billion dollars in active revenue. I've helped clients exit for industry-leading multiples and raise outside capital, and still walk away with their lives intact on the other side of the deal. I'm a former Certified EOS Implementer® and a Scaling Up Certified Coach, so I know the off-the-shelf systems cold. That's exactly why I built something more adaptable than any of them.

Results

Don't take my word for any of it. I'd rather you go look them up.

I've watched companies go from $2 million in revenue to well over $100 million, regardless of industry, and the turn always comes the moment the owner gets enough visibility to stop feeling like it's all out of control. But don't take that from me. Take it from the people I've actually coached.

In Cullen’s words

15 IRONMANs later. Here’s what resilience actually takes.

Endurance racing and running a company that scales past $10M are not as different as they look. Fifteen IRONMANs taught me why.

If you watched the Summer Olympics, you’ve undoubtedly seen dozens of inspirational stories of training and discipline, triumph, and defeat.

Simone Biles swept multiple gold medals for herself and Team USA after sitting out the Tokyo Olympics due to mental health issues. She showed up for her own well-being in the years since, put in the work, and made history — even after she tweaked her calf early in the competition.

Noah Lyles won gold at the men’s 100-meter dash by five-thousandths of a second, ending the US’ 20-year Olympic drought in that event. He later went on to grab bronze in the 200-meter dash — especially astounding when, after the fact, the world learned that he’d tested positive for COVID-19 just days earlier.

Novak Djokovic took gold in tennis, outmatching Spain’s Carlos Alcaraz in the men’s singles final, and became the oldest man to win an Olympic singles gold medal at 37.

These stories go down in history not just because the athletes themselves are talented, hardworking, and brilliant (though they are) — but because they show resilience in the face of immense challenge and cutthroat competition.

I’ve never been to the Olympics. But I have completed 15 IRONMAN races (8 fulls and 7 halves) in 12 years, as well as several other extremely intense endurance races.

What have I learned along the way? Endurance athletics aren’t dissimilar from entrepreneurship. There’s a lot of overlap in what it takes to be an elite athlete and an elite leader of an elite company. Here are a few hard-earned lessons you’ll need to integrate if you want to scale your business with the laser precision, agility, and resilience of an athlete.

1. Resilience and discipline are sisters.

Resilience isn’t a set characteristic that you either have or don’t. For athletes and leaders alike, resilience must be trained, etched into the way you live your life, and earned through blood, sweat, and tears.

It’s the mornings when you wake up and go for your run, even though it’s cold and rainy. It’s dialing in exactly what you need to eat to feel your best on race day, even if that means skipping the slice of cake or the cold beer at that special event. It’s taking the time to clean and maintain your bike so it can function optimally when you need it most. These are the measured, simple-yet-challenging, disciplined actions that build resilience over time.

Simone didn’t let her calf injury throw off her pass because she’s spent years cultivating a battle mindset and mastering control over her body. Noah didn’t let COVID keep him out of the race because he’s trained his lungs, dialed in his regimen, and knows how to overcome pain and discomfort. Novak didn’t let the fact that no man has ever done what he did keep him from playing the game of his life, because he knows his earned experience is even more valuable than the natural energy of youth.

When I was training for an IRONMAN, I didn’t make excuses about why I couldn’t train on hard days or why I had earned the right to quit a little early. I kept my focus on my primary goal and executed my plan with discipline. That meant doing exactly what the workout called for — including running 300 feet past my driveway and then going back, because the workout said 14 miles and I was at 13.92.

Likewise, you can’t get distracted by excuses or shortcuts on the path to scaling your business. Focus on unrelenting discipline to build up your overall resilience as an organization.

2. Small details lead to major results.

In his book Atomic Habits, James Clear tells the story of the British cycling team who — through incremental changes — were able to transform their approach to racing.

They didn’t start some radical new regimen or discover some unknown technique that gave them an edge. They made marginal improvements to their shoes, their racing uniforms, the massage gel they used to help their muscles recover, the quality of their sleep — everything. And 1% at a time, they paved their path to dominating at the 2008 Olympic Games in Beijing.

Scaling your business doesn’t have to take decades, but it won’t happen overnight either. You have to be willing to make marginal improvements day after day, week after week, even when it’s hard to tell whether what you’re doing is actually working. After a few months of this, you’ll look up and realize your team has gotten stronger, faster, fitter, and more capable of dealing with the big challenges that used to feel insurmountable.

That’s why we facilitate a financial tool called the $100K Hour — to apply this exact way of thinking inside our clients’ businesses and find the 1% gains that stack and stack into results that weren’t previously available.

3. It’s not always a battle of the fittest — but of the grittiest.

There’s no denying some athletes are born with certain physical advantages that seem to position them for greatness, just like there’s no denying that some people seem to have a knack for business acumen and strategy. However, raw ability and natural talent are not what get someone to the IRONMAN finish line, to the Olympics, or to elite company status.

What separates the best from the rest is grit — or, as my IRONMAN coach Will Jones used to call it, “sitting in the pain cave.” Even if you feel behind the game, or you’ve been slacking on doing what needs to be done in your business, it’s not too late to catch up. Now is the time to buckle down, take a deep breath, and give your business everything you’ve got.

It will be difficult at first. But over time, your actions compound until suddenly your business is running with the kind of efficiency that makes everyone question whether you were born to do this.

Questions people ask about Cullen

Straight answers.

Who does Cullen Talley work best with?

Owners of $5M–$50M and $100M+ companies who are good at what they do but have hit a level they can’t break through by working more hours. As the founder of EXM, Cullen coaches across the entire 3D Momentum Model he built, Direction, Design, and Dynamic, and meets the business wherever it’s actually cracking. Industry matters far less to him than whether the owner is ready to stop improvising and start engineering the next level on purpose.

What makes Cullen different from the other EXM coaches?

Cullen is the founder and head coach, and he personally built the 3D Momentum Model the whole firm runs on. Every EXM coach is certified in that model and brings real operating experience to it; Cullen works across all three sides of the triangle as the architect of the system. He’s also an operator first, part of the Firethorn startup team acquired by Qualcomm for about $220M, a former COO, and the creator of a method that now coaches over a billion dollars in active revenue.

What is Cullen's coaching style?

Direct, warm, and relentless about results. He’ll tell you the truth even when it stings, clients describe him as “brutally honest when they need to be” and “a straight shooter, a challenger… with high EQ.” His belief is that the tactics that got you here are often the prison bars holding you back now, and his job is to help you see the better way.

What framework does Cullen use?

The 3D Momentum Model, which he built: a load-bearing triangle of Direction (the compass), Design (the map, systems, rhythm, visibility, tracking), and Dynamic (the foundation, people, trust, accountability). All three sides have to be solid, because the degree any one is weak is the degree the business cracks under the weight of growth. His through-lines: “from structure comes freedom” and “micro commitments lead to macro results.”

What happens on the first call?

A straight, no-pressure conversation, Cullen calls it a fit meeting, and it works both ways: whether you’re a fit for EXM and whether they’re a fit for you. If it’s not a fit, he’ll tell you. If it is, he’ll walk you through how he’d approach your situation, usually starting with the 3D Diagnostic.

Does Cullen have client testimonials?

Yes. Clients including Curtis Heacock and Garrett White (Wake Up Warrior) speak to his honesty, focus, and tactical execution, and the firm he founded has a 5.0 average across 212+ Google reviews, one of the strongest review profiles in its category. You can search “EXM reviews” and read them yourself; they’re real, named companies.

If any of this is hitting close to home, let's talk.

The owners Cullen works with are usually doing the work only they can do, because the business still runs straight through them. That's the real ceiling, and it does not break by working harder.

Book a call with Cullen.
