Business Coaching for CEOs of Growing Companies

CEO coaching · $5M to $100M companies

The company's growing. So is everything on your desk.

Revenue's up. Headcount's up. And you're carrying more than you did at half the size: more decisions, more people issues, more of the company's future riding on your calendar. Growth didn't lighten the CEO job. It multiplied it.

We coach CEOs and owner-CEOs of $5M to $100M companies to do the job only they can do and hand the rest to a leadership team built to carry it. Your coach has built and led companies. That's the difference.

What carrying too much looks like

The company's scaling. The CEO job isn't.

You're the most expensive bottleneck in the building. Pricing, the key hire, the big customer, the late project: it all waits for you. The company moves at the speed of your inbox.

Your calendar is full of the wrong work. You meant to spend this quarter on where the company's going. You spent it on approvals, escalations and meetings you didn't need to be in.

The truth reaches you late. The bigger the company gets, the more filtered the information on your desk. Your team tells you what's safe. You find out what's true after it's expensive.

You don't have a peer for this. Your team, your board and your family all need something from you. Nobody across the table has solved what you're facing at your size.

Is the company flat instead of growing? Start with business coaching for stuck business owners. This page is for the CEO whose company is still moving.

Why CEO coaching is different

Executive coaching works on the person. CEO coaching has to work on the job, too.

Traditional executive coaching does real good. It works on your habits, your blind spots and how you show up in the room. But a CEO's problem is rarely just personal. It's the gap between the job the company needs now and the job you're still doing.

At $5M, the CEO job is mostly doing. At $50M, it's mostly deciding, hiring and holding a leadership team to its commitments. Most CEOs got promoted by their own company's growth, and nobody handed them the new job description. We coach both: you, and the job. It runs on our 3D Momentum Model.

Direction: set it and hold it. You own where the company's going and what it says no to. If your leaders can't repeat it without you in the room, it isn't set yet.

Design: build seats that don't route through you. One name per function, decision rights written down, and a weekly scorecard. The structure carries the load your calendar used to carry.

Dynamic: lead the leaders. You're not managing tasks anymore. You're developing people who develop people, and having the hard conversation with dignity and a follow-up date.

What happens in the engagement

What actually happens, in what order.

1 · Discovery Call. A straight conversation with you about the CEO job you're doing and the one the company needs. If we're not the right fit, we'll say so.

2 · Fit Meeting. Your whole leadership team is in the room. A CEO's results show up through the team, so we see how you lead together before anyone signs anything.

3 · Decision Call. A clear yes or a clear no. Never a maybe.

4 · Implementation Phase. Two to three months of full-day sessions with you and your leadership team, each one checked against the last. We set Direction, rebuild the seats so decisions land with the right owner, and set Rocks: about one to three per leader.

5 · Execution Phase. A quarterly cadence plus the Annual Reset. Your coach comes back every quarter as the outside read nobody inside the building can give you.

What you walk away with

What the CEO job looks like on the other side.

Your calendar matches your job. You know the handful of things only the CEO can do, and they get the hours. Everything else has an owner.

A leadership team that carries the load. Leaders who decide without checking with you first, and who hold each other accountable when you're not in the room.

Numbers you trust, including what the company's worth. Financial rigor on cash, margin and company value, not just a revenue line that keeps climbing.

Someone who'll tell you the truth. A coach who's built and led companies and isn't on your payroll, so the hard read comes straight. Meet the coaches.

Proof

Results, in our clients' words.

We've run more than 1,000 on-site sessions with leadership teams, and 216+ Google reviews come from the owners and CEOs who sat through them.

"We didn't know what we didn't know, and we thought we knew." One client, on what an outside read of the business showed them.

"In 8 months our business has completely transformed." A client, on camera. Hear more on our client results page.

Who it's for, and who it isn't

We're not for every CEO, and we won't pretend to be.

This is for you if: You're the CEO or owner-CEO of a $5M to $100M company that's growing. The company is outgrowing the way you lead it, and you don't have a peer who's solved what you're facing. You're willing to put your leadership team in the room, not just yourself.

This isn't for you if: You want a sounding board with no accountability, or a personality profile and a pep talk. Or you want coaching that stays between you and the coach while the team never changes. If that's the goal, we're the wrong call.

Next step

Three ways in. Pick the one that fits.

The goal isn't a better org chart. It's a CEO who blocks one full day a month to think about where the company's going, keeps it, and still makes it home for dinner.

3D Self-Diagnostic (free). About 10 minutes online. It scores your Direction, Design and Dynamic so you can see which side is weakest.

3D Diagnostic (paid). A one-on-one working session with you as the CEO. We pressure-test the business across all three sides and name the one constraint to fix first.

FAQs

FAQs.

What is CEO coaching?
It's coaching for the person in the top seat, aimed at the job only a CEO can do. That means setting direction, building the leadership team, making the calls that shape the company and holding leaders to their commitments. At EXM it happens with your leadership team, not apart from it, because a CEO's results show up through the team.
How is CEO coaching different from executive coaching?
Executive coaching usually works on one leader's habits and blind spots. CEO coaching works on those and on the structure around you: the plan, the seats, the numbers and the team. You can't coach a CEO out of being the bottleneck if every decision is still designed to route through them.
Do you coach the CEO one-on-one or the whole leadership team?
Both, in sequence. The 3D Diagnostic is a one-on-one session with you. The Implementation Phase puts your whole leadership team in the room for full-day sessions. Your role as CEO is part of that work, not a separate track.
What size companies do you work with?
CEOs and owner-CEOs of companies doing roughly $5M to $100M in revenue. Below that, you may need basic structure first, and we'll tell you so.
How long does it take?
The Implementation Phase runs two to three months of full-day sessions. After that, the Execution Phase keeps a quarterly cadence plus the Annual Reset.
What's the difference between the 3D Self-Diagnostic and the 3D Diagnostic?
The 3D Self-Diagnostic is a free online assessment. It takes about 10 minutes and scores your Direction, Design and Dynamic. The 3D Diagnostic is a paid, one-on-one working session with you as the CEO. Most CEOs start with the free one.

Start with one conversation. We'll find the real constraint together.

You don't have to decide anything big today. The whole process is built so you take it one honest step at a time. Step one is a focused conversation about where you are, where you want to go, and the real thing standing in the way.
